The surprising starting point: the AI is already included in the price

If you expect a separate licence budget for AI in your ERP, you are calculating with the wrong figure. In Business Central, Copilot is included in the Essentials and Premium licences, and the first agents are rolling out as part of the standard. What Copilot costs in Business Centralis therefore quickly answered: for most functions, nothing extra.

This shifts the cost question. The software is not the expense; what it needs in order to work is. And that is exactly where it is decided whether AI pays off.

The three real cost blocks

First: the data foundation

AI works on your data. If items are duplicated, customer records ambiguous and fields maintained differently per site, automation produces wrong results at high speed. Without a clean data foundation, AI in your ERP delivers nothing, and the clean-up is the largest single item in an honest AI calculation. It is incurred only once, however, and it pays into every later report and every interface, not just into the AI.

Second: process clarity

An agent that creates orders from emails needs an answer to the question nobody used to ask: what happens to unclear orders today? AI forces processes to be unambiguous. This clarification work costs time from the right people, and it is the part no tool takes off your hands.

Third: ownership and operations

Every productive AI function needs a person who spot-checks its results, decides edge cases and readjusts the function after releases. These are not full-time positions, but they are named roles. Without them, every automation is orphaned after the first quarter.

The licence is the smallest item in the AI calculation. You pay in data quality, process clarity and ownership, and exactly these three items keep their value even when the next AI feature arrives.

When does AI in your ERP pay off?

The calculation is unspectacular: minutes per transaction times transactions per month, set against the effort for data foundation, clarification and operations. AI pays off first where many uniform transactions meet clear rules: document recognition in purchasing, order creation from emails, duplicate checks in master data, text suggestions in sales. That the effect is not limited to clerical work shows on the project side: a product configurator for a manufacturer stood as a working prototype within one week, built AI-assisted and senior-led. The lever is the same: AI accelerates the work that was clarified beforehand.

The second part of the honest answer: the return depends less on the number of functions deployed than on the foundation beneath them. A company with a reliable data foundation picks up every new Copilot function for free. One without pays again with every function, in rework and mistrust.

When does it not pay off?

Gartner expects that through 2026 around 60 percent of AI projects started without an AI-ready data foundation will be abandoned. That is not a statement about the technology but about the sequence. Whoever puts the data work behind the tool buys the disappointment along with it.

AI will also not pay off where transactions are rare, highly individual or political. An escalation decision in a project remains a matter for the boss. The yardstick is: frequency times clarity. If both are missing, the function is a toy.

The calculation sequence for the midmarket

First: name the three largest transaction types by volume and measure the minutes per transaction. That is the return side, and it is quantified in one afternoon.

Sometimes in the short term, not in the long run. Individual assistance functions help even on mediocre data. Any automation with posting consequences, however, needs a data foundation you trust, otherwise the time saved migrates into checking.
